Repair when the failure is localised and the rest of the roof still has service life — a lifted section after a wind event, a perished pipe boot, step flashing that was never woven in correctly, one poorly closed valley. Replacement becomes the cheaper decision when the failures stop being localised. Four signals move the answer: widespread granule loss with the asphalt showing through, shingles curling or cupping across whole slopes rather than at one edge, repeated leaks in different places rather than the same place, and any sagging, which points at the decking or the structure rather than the covering.
